When I asked people registering for my last SCORE National webinar what SEO questions they had, one answer stuck with me. Someone who’s worked in the electric propulsion industry for 28 years explained that when they started, their business ranked naturally, simply because almost nobody else in that space had a website worth competing with. Now there’s real competition online, and their site has become nearly impossible to find. Another registrant described a version of the same thing: a company that used to get a reliable trickle of organic inquiries every quarter, that’s slowed to almost nothing, and they’re wondering if AI search is the reason.
If that sounds like your business, you’re not imagining it, and you’re not necessarily doing anything wrong today. You’re most likely dealing with two separate things happening at once.
The first thing: you’re not coasting on an empty market anymore
A lot of established businesses, especially in specialized B2B and industrial spaces, got their early search visibility for free. There just wasn’t much competition. That advantage quietly erodes as more competitors build real websites and real content. It doesn’t announce itself. There’s no notification that says “you’ve lost your free ranking.” Your traffic just slowly declines, and by the time it’s obvious, it can feel like it happened overnight, even though it built up over years.
The second thing: AI search changed what “ranking well” even means
This is the part that’s genuinely new, and it’s very likely part of what you’re feeling too. AI Overviews and chat-based tools like ChatGPT and Perplexity are now answering a lot of searches directly, sometimes without a single blue link involved. Being “on page one” doesn’t guarantee visibility the way it used to, because page one isn’t always what the searcher sees first anymore. This shift is often called GEO, Generative Engine Optimization, and it rewards clear, specific, well-organized content that an AI system can confidently quote and attribute to you. It does not reward a website that hasn’t meaningfully changed in years, no matter how good your actual products or services are.

I hear this a lot from manufacturers and distributors specifically, and I want to be direct about it: you’re right that a full rebuild is a massive, data-intensive project, and you’re also right to be wary of anyone who tells you to just start over. The better path is almost always updating what you have strategically, prioritizing the highest-value pages and product categories first, rather than treating this as an all-or-nothing rebuild. A site with 40,000 parts doesn’t need all 40,000 optimized before it starts recovering visibility. It needs the right ones handled first.
“My business name is buried under other listings”
This usually means one of two things: either other businesses (sometimes competitors, sometimes directories, sometimes unrelated companies with a similar name) are simply outranking you, or your own site isn’t giving search engines and AI tools clear enough signals about who you are and what makes you the authority in your specific space. Both are fixable, but they require actually diagnosing which one you’re dealing with rather than guessing.
Where backlinks fit into this
A few of you asked specifically about backlinks, meaning other credible websites linking back to yours. They still matter. Search engines read them as a trust signal: if other reputable sites in your industry link to you, that’s evidence you’re worth citing. What’s changed is that AI tools are doing something similar with citations and mentions, not just formal backlinks, which is one more reason a stagnant website (one nobody’s linking to or mentioning anywhere new) keeps sliding even if nothing about it technically “broke.”
